Raising organization productivity while implementing new technology with a phased, iterative approach
The Need
Client is a multi-billion dollar software company that was switching to a new internal software system for their Matter Management process. Matter Management entails activities involved in managing all aspects of the corporate legal practice including lawsuits, documents, witnesses, evidence and invoices, among others. The challenge of implementing new mission-critical systems can be daunting under normal circumstances, but when done within a legal department, which is highly regulated and scrutinized, the stakes are even higher. Not only must all users have full access to data while migration into new systems was taking place but the new system must integrate with other existing internal applications and accommodate the needs of diverse internal customers, who oftentimes have conflicting and competing priorities.
Our Approach
Aximum’s vast experiences in software-related Program Management made us well-suited to handle this implementation. By gathering and understanding the needs of all internal customers and accurately determining the overall project scope, we were able to prioritize requirements into a phased release schedule. Prioritization enabled us to meet the most pressing needs of the internal groups while providing the option for future releases to capture additional, lower priority needs. New functionality was integrated within existing systems for a vastly improved and streamlined process. Through proper planning and a phased approach, we were able to deliver immediate functionality to the users and continue to improve upon the system in an iterative manner.
The Results
By taking a holistic and systematic approach to a vital business need, we were able to help our Client with an implementation that had zero down-time hours. In fact, users told us they were able to actually work more efficiently and effectively during the implementation process. After surveying our users during critical stages of the process we concluded that:
- The majority of users said they were able to do their jobs more easily after implementation
- Over 3,000 person-hours were saved in the first year due to increased automation and more effective integration of data
- $2M in fees and labor saved in the first year due to eliminating duplication and “doubling up” personnel to ensure accuracy
- $60M in unallowed legal fees were saved with automated business rules and routing
